Turning a Humanitarian Effort into a Sustainable, Self-Funding Program

Challenge

A team of critical care physicians developed a groundbreaking coaching program that significantly improved patient outcomes and reduced operational costs—especially in low-resource settings. However, despite its success, the team’s global humanitarian mission was at risk due to insufficient donor funding.

The challenge: How do you build a sustainable revenue model for a nonprofit healthcare innovation, especially during economic uncertainty?

Approach

1. Blended Model: Humanitarian + For-Profit

We helped the team reframe their strategy—seeing that their humanitarian mission didn’t have to come at the expense of sustainability. Instead of choosing between impact and income, we designed a dual pathway:

  • A humanitarian stream for mission-driven work.

  • A for-profit model targeting healthcare systems with urgent operational needs.

2. Strengthened Product Positioning

We redefined the value proposition by identifying outcomes most relevant to potential buyers—such as reductions in provider turnover, better infection control, and improved teamwork. We also identified opportunities to increase program value without increasing delivery costs, setting the stage for premium pricing.

3. Strategic Business Development

We launched a targeted outreach campaign focused on ‘A-tier’ healthcare clients in Europe, the UK, and the Middle East—regions where hospitals were struggling with workforce and quality challenges. These institutions had both the budget and the need for external expertise to support quality care.

Results

  • $700,000 in new revenue in under four months

  • Contribution margin increased from 23% to 50%

  • 300% revenue growth through strategic client acquisition
